Both roles make calls. Both fill your calendar. But hiring the wrong one is the fastest way to waste a good rep, because the work either side of the meeting is completely different.
The short answer
An appointment setter works leads that already know you exist: form fills, enquiries, old leads sitting in the CRM. Their job is speed, qualification and getting the meeting booked.
An SDR starts from nothing. They build the list, research the prospect, and earn attention from someone who has never heard of you.
Hire a setter if
- You already generate leads through ads, referrals or your website
- Leads go cold because nobody calls them quickly enough
- Your calendar has gaps even though enquiries keep arriving
- Your no-show rate is high and nobody is sending reminders
A setter is the cheaper, faster win here. The demand already exists, it is just leaking.
Hire an SDR if
- You have a clear offer but not enough people know about it
- Your closers are spending their day prospecting instead of closing
- You are moving into a new market or industry
- Inbound is steady but too small to hit your number
An SDR takes longer to show results, usually a couple of months, because they are creating demand rather than catching it.
The mistake most teams make
Hiring an SDR when the real problem is follow-up. If enquiries are already arriving and going unanswered, adding cold outbound just pours more water into a leaking bucket. Fix the leak first.
The reverse also happens: hiring a setter when there is nothing inbound to set. A setter with no leads has nothing to do by 10am.
How to tell which you need, in one check
Count the leads that arrived last month and how many got a real conversation within an hour. If the gap is large, you need a setter. If almost everything was contacted and your pipeline is still thin, you need an SDR.
What about a closer?
If meetings happen but deals stall after the first call, neither role fixes it. That is an inside sales rep: discovery, objections, follow-up and the close.
